Who is "we" - whole staff, team leaders, small groups, etc?
I'd start by brainstorming desired outcomes - such as a list
on chart paper of what the partcipants want to see as the end
result (such as by the time a student leaves your school,
what should have been accomplished?) If you have a large
group, you might have smaller groups brainstorm separately
for a few minutes and then compare lists to make a larger
list.
Group items from the list that are very similar - items that
say more or less the same thing, or items that could be
combined into one statement.
Then have the group prioritize which items (three to five or
so... keep the number flexible) are the most important key
outcomes.
